The minimum quantity for a custom sized robe, produced in our China factory and ship direct to Japan is 300 pieces. Regarding the size small, please see below.
I agree the size small is miles too big and I feel even the XS will be too large. Yes we can adjust the size for Japan. Please do the following:
Advise how many inches or cm you would like to shorten the length.
The sleeves were designed to be turned back into a cuff of about 3.5 inches. If you would prefer the end of the sleeves without a cuff, advise how many inches or cm’s to shorten the sleeves.

See the attached photo taken from the back. With enough cross over in the front for the model to be comfortably covered, pull all the extra fabric to the center of the back and let me know how many inches or cms you would like us to remove.
This is not very scientific but I will give me a starting point. If my suggestions are not easily understood, perhaps you have access to a pattern maker as they may be able to help.
