B：在庫名義を他社にする

他社に在庫購入の方向で交渉する場合、その企業が資産として在庫運用をすることになるので、Bにかわり販売総代理店を依頼することを意味します。
ここでは総代理店交渉先を探す方法４案を挙げます。

1つ目は現在A製品を販売しているDistributorに交渉することです。
このリストは2014年時点のBが取引しているA製品の販売実績がある会社リストです。　26社と取引をしています。

B: Owner of the inventory is another company

If you negotiate with another company to purchase the inventory, it means that the company manages the inventory as its asset. Therefore, it means to request the agency in place of B.
I suggest 4 ideas to look for the agency to which negotiation is made.

1st is to negotiate with the distributor that sells item of A currently.
This is a list of the companies that have sold the item of A where B is doing business as of 2014.

まずはAを認識しているこの26社に絞り込んで交渉を進めたほうがいいと考えます。
この中にBに代わって総代理店となることに前向きな企業があるかもしれません。

２つ目は添付ファイル①に記載した薬品を主体とした巨大グループです
EFGなど存在します
Eのグループ会社であるKに仕事で関わった方が数人いるのでそこから情報収集及び交渉は可能です
現時点程度の物量であれば在庫を購入してもらえるかもしれません
とはいえあくまでも、「可能性が無い訳ではない」という程度の話で、ハードルはかなり高いと考えます

It must be good if you proceed negotiation by limiting these 26 companies that recognize A at first. Among them, there might be a company that is positive about being an agency in place of B.

2nd is a large group by focusing on pharmaceutical item that is listed in attached file 1.
They are E, F and G.
As there are several people who had been involved in K, which is an affiliate of E, in work, we can collect information from them and negotiate.
If the volume is as large as the current volume, they might purchase the inventory.
However, it means that "it does not mean that there is no possibility".
It must be a big problem.

３つめはC設立前にCの総代理店として立候補したDistributorがあったと聞いています。話の発端と結果の印象が良くない話でしたが、あくまでも立候補する姿勢のある業者がいたということです。そこに話をしてみるのも良いかもしれません。

4つ目は以前添付した日本のDistributor一覧データから特に規模の大きい企業を選抜して交渉をすることです。以前話に合ったHも該当します。

3rd is that I heard that there was a distributor who applied as C's agency before C was established. I did not have a good impression in the beginning and end of the story, but there was a company that was going to apply. It might be a good idea to talk with the company.

まずはプランの提示が遅くなりまして改めて心よりお詫び申し上げます。
課題に対して複数のプランを提案しましたが、私が最も良策と考えるのは物流をアウトソーサーに依頼すること。特にBに任せる案です。
記載した通り、いくつかのデメリットはありますが、お互いにとってメリットのほうが多いと考えます。もちろん折り合いがつかなければBに依頼する必要はないと考えます。

Summary

What I believe the best is to entrust logistics to outsourcer. I strongly recommend to entrust to B.
As I listed, there are several demerits, but there must be more merits for each of us.

上記情報入手先データではDistributorからが一番割合が高く、売り上げに直結する重要な立場にあります。一見Distributorとの関係構築がキーポイントに見えがちですが私はそうは思いません。

Then how "can we increase the trust for A and item of A"?
"Do marketing by visiting as many customers as possible."
This is important, but is not a new idea. We need another idea.

In the data from which information is obtained above, distributor is the highest and it is important where it leads to increase of sales. It appears that constructing a relationship with the distributor is the key point, but I do not think so.

Distributorには積極的に営業活動をする理由を与えることが重要です。
私はJに的を絞り、Jからの信用度を上げることで「販売促進循環」を構築できると考えています。
厳選したJに製品評価及び評価文献作成を依頼することが成功の糸口だと考えます。
この場合の「厳選施設」は、以前提示した主要施設が最良です。

It is important to give the distributor a reason to do marketing actively.
I focused on J, and believe that we can construct "sales promotion cycle" by increasing the trust from J. It must be a point of success that we ask J that was selected strictly to create an evaluation of items and document of the evaluation.
The best "facility selected strictly" in this case means a main facility suggested before.

海外の製品評価データは提示できることを示すことで信用できる企業であることを印象づけることができます。また海外のデータはJとしても興味深く、欲しい情報であると考えます。
ここで得られる関係性と評価結果により社名と製品にブランド力をつけることができます。

As for data of item evaluation abroad, we can impress them that we are a reliable company by providing it. J is very interested in the data abroad and wants to have it.
By relationship we can obtain here and result of evaluation, we can add brand power to name of the company and item.

Jたちが興味を持ち、情報が横に広がることで、Distributorにサンプル依頼や情報依頼が増えてくる。依頼が増えることで、Distributorもブランド力がある製品群であることを認識する。ここで初めて積極的に営業活動をする理由が生まれて、担当エリアのJ・Aに情報を拡散するようになる。

DistributorによりAに情報が届きやすくなる。使用してもらえる状況が増え、患者会など患者同士よこのつながりでさらに情報を拡散してもらえる

If J becomes interested and information is distributed widely, more sample and information are requested to distributor. As request is increased, the distributor recognizes that it is a group of item that has a power of brand. Then a reason why marketing is carried out actively is produced for the first time, and information is distributed to J and A in the responsible area.

It will be easier for A to receive the information by distributor. It will be used more often, and the information is distributed furthermore by connection among patients such as meeting of patients.

信用を得るための第一歩であり、最大の武器である各国の使用評価データは充実していますか？　もしそろっていないようであれば、ぜひ収集してまとめてください。全世界で通用する強力な武器になります。
製品評価および評価文献作成を今後依頼するJへの接触は開業スタート前から行うことが重要です。スタート後でも悪くはありませんが、遅くなればなるほど信用は下がると考えます

Bとしても代理店契約終了後、利益がゼロになるよりは、営業活動をしなくても管理費で利益を得られることはメリットであり、喜んで交渉に応じると考えます。
これまでの業績不振やDへの情報漏洩の危険性がデメリットですが、
私はこの方法が一番ローリスクであると考えており、Bを他の物流業者と同様に考え、見積もりを取ることは良策だと考えます。

It is a merit for B to obtain a profit by maintenance fee without doing marketing rather than to have no profit after expiration of the contract of the agency. B will be glad to be in negotiation.
The poor performance of the company so far and a risk of leaking information to D are the demerit.
However, I assume that this is the lowest risk, and it is the best to regard B the same as other logistics companies and ask it to make an estimate.

３・医薬品販売グループに委託
流通経路が上記2案とは異なります
以前私がBに勤務していた際にDistributorの立場で経験したことのある販売方法です。
医療医薬品総合卸売グループは巨大な自社ネットワークを構築しており、日本全国に営業所を展開しているグループが存在します。
代表例としてE、F、Gがあります。

3. Entrust to sales group of medical and pharmaceutical item

The distribution route is different from above 2 proposals.
It is a sales system that I had experienced as a distributor when I was working for B.
The comprehensive wholesale group of medical and pharmaceutical item constructs its own network, and there is a group that has an office across Japan.
The examples are E, F and G.

私の経験では上記図のように各営業所に近隣のDistributorが製品を引き取りに行く方法でしたが、より柔軟な対応は可能だと思われます
ですがこの方法の問題は、Distributorからすれば新たに薬品会社との口座開設する必要性が出てくる事と、その取引条件次第で販売が継続できないDistributorも出る可能性があることです　

From my experience, as is shown in above drawing, it is as system where a distributor nearby goes to each office to pick up an item. I assume that we can handle more flexibly.
However, the problem of this system is that a distributor has to open a new account with pharmaceutical company. Another problem is that some distributors might not be able to continue sales by condition of business.

そのため顧客であるDistributorの立場を考えれば避けたほうが良い方法だと思いますが母体が大きいだけに交渉次第で対応の幅がひろがる提案だと思います
Eのグループ会社に仕事で関わった方が数人いるのでそこから情報収集及び交渉は可能です

For this reason, it is better to avoid this if we consider the situation of distributor who is a customer. However, as parent company is large, it is a suggestion where we can expand range of handling by negotiation. As there are some people who had been involved in affiliate of E in the work, we can collect information from them and negotiate.

26社という数は決して多くはありませんが、大都市中心の営業展開を可能にする十分な土台になり、営業ターゲットをかなり絞ることができます。
新たなスタートにあたり新規の代理店と契約を交わすよりも、これまでほとんどフォローできていないにも拘らず、製品を紹介・使用してくれていたこれらの代理店との関係を強固にすることが急務であり、それだけで売り上げUPにつながると考えます。

26 companies are not many at all. It will be a sufficient base to develop the sales mainly in large cities, and we can limit target of the sales strictly.
In our new start, we do not execute a contract with new agency. Instead, we have to strengthen the relationship with these agencies we have hardly followed up so far and have been introducing and using the items. I believe that we can increase the sales amount by it.
