CHAPTER 4-3
A sacred trust
The foundation of any good relationship is trust. Trust can be developed only by getting to know another person and being open with the other person. Once you have violated this trust or given any reason to doubt that you are trustworthy, trust has been injured. And while trust can always be rebuilt, it can never be the same as it was before the injury. If you show those who work for you that you are above having to live with the same principles that you require of them, you are violating their trust.
Trust is sacred. Treat it as such. Nurture it, develop it, and protect it.

CHAPTER 4-2
No excuses
However, with all of this talk about consistency, we need to recognize one not-so-insignificant fact. No one can always be consistent. When you have violated your conscience with a breach of principle, you must be able to admit your blunder to those who work for you. Only this kind of honesty will allow others to see you as a leader with integrity. Don't make excuses for your failure to live up to your standard. As soon as you make any violation understandable or acceptable under certain circumstances, you have opened the door to a multitude of excuses, one for everything that goes wrong.

The biggest challenge that you will face as a leader is ~ living by the principles that you are trying to communicate to your employees. The strength of your convictions and your ability to live consistently with them are directly correlated to how seriously those who work for you will take the principles.

Do as I say?
Some people actually say to their children, "Do as I say, not as I do." That attitude won't work. Observing these kids makes it obvious that they emulate behavior, not rules. Talk is cheap. Actions will always speak louder than words.

So who wins? In our hypothetical situation, the Groupon nets the restaurant $4,630 over the year while the traditional ad gets us just $3,752 — and there were probably some upfront costs that still need to be deducted. So Groupon is the clear winner, right? It’s actually trickier than that. According to the Rice study, just 35.9% of daily deal customers spend beyond the face value of the deal. Or, in other words, a large chunk of those initial Groupon users might get to the $100 average bill, so the profits from the Groupon might be much lower. (In our example, Groupon customers would be worth negative $7.30 if they only spend the Groupon price.

That means they’re worth about $235 the first time through, assuming 64 of them only spent the coupon amount and the rest spend the full $100 average, and about $2,915 over the year.)

Of course, I can make the numbers say whatever I want — it’s all hypothetical (changing the numbers this way can make Groupon look great or look terrible) and I’ve made plenty of assumptions about customer value. The point is this: Other forms of advertising don’t have to be that much more effective (and can still be less effective from a pure purchaser standpoint) to create similar revenue and offer similar customer acquisition costs.

When consumer spending is low, it makes sense that fewer people are spending on things like expensive dinners out. A discount Groupon is an attractive incentive to get them out to the restaurant, and it is more effective at driving new business, even for successful restaurants like Seviche. But that likely won’t always be the case. If and when the economy rebounds, businesses might have an easier time getting customers in the door to spend at full price. They may no longer require the high-cost marketing that Groupon offers.


Can Groupon Keep Growing?

消費支出が下がっているときには、高価な外食などにお金を使う人がほとんどいないというのは筋が通っている。割引があるGrouponなどは、魅力的でそんな人たちをレストランに連れ出してくれ、新規事業を推進する場合にはより効果的だし、Sevicheのような成功しているレストランに対しても有効である。しかし、いつもそうだとは限らない。経済が回復すれば、事業にとって顧客を呼び込み、定価で買ってもらうのが簡単な時期を迎えるだろう。もはやGrouponが提供する高価なマーケティングは必要とされない。


Grouponは成長を続けられるか？

Groupon’s growth relies heavily on marketing. When the company cuts its marketing expenditures, revenue growth slows dramatically. That’s in a poor economy that is friendly to Groupon. What happens to that growth when businesses with desirable products and services can afford to refuse offering such attractive discounts? What if merchants refuse to play at all? Just 29.5 million of its nearly 143 million subscribers have ever purchased a Groupon (again, according to the company’s IPO prospectus). What will that conversion ratio look like if deals cease being as attractive to buyers as they are now?

Grouponの成長は、マーケティングに大きく依存している。企業がマーケティングへの支出を削減した時、収入の伸びは劇的に鈍化する。不景気こそがGrouponの友人である。こんなに魅力的な割引を必要としないぐらいに必要な商品とサービスが充足された時、Grouponの成長はどうなるのだろうか？もし、商人たちがまったく使ってくれなかったらどうなるのだろうか？1億4,300万人近い加入者のうち2,950万人だけが今までにGrouponを購入している(再度、新規株式公開目論見書より)。今ほど購入者にとって取引が魅力的でなくなったとしたら、この購入比率はどうなるのだろうか？

As the company nears its IPO, investor confidence appears to be waning. In a piece in VentureBeat Monday, analyst Rocky Agrawal, who thinks Groupon is bound to fail unless it significantly reinvents itself, painted a bleak picture of who loses if the company goes under. Spoiler alert: it’s not just Groupon’s executive team and investors who would feel the pain.

Group-Messaging App KakaoTalk, with 25 Mil Users, Leads the Way for Korean Start-Ups

Korea-based Kakao Corp is one of the companies who received investment from A-Fund yesterday. The app development start-up made its name with KakaoTalk, a cross-platform mobile group-messenging app — for iPhone, Android, and BlackBerry — with over a whopping 25 million users and 600 million messages sent, according to its in-app news notification. The number is staggering and so I decided to give it a try.

韓国のカカオ社(Kakao Corp)は昨日A-Fundから投資を受けた会社の一つある。アプリケーションを開発したこの会社はそのアプリの名前をカカオトークと名付けた。複数のプラットフォームに対応した携帯用グループメッセージアプリでiPhoneやAndroid、BlackBerryで使用できる。アプリ内のニュースによるとなんと2,500万人を超えるユーザーを持ち、6億のメッセージが送られている。驚くべき数字なので、筆者は試しに使ってみることにした。

It has a neat user-interface and works very similarly to Whatsapp, or Kik. I’m not sure which of the apps was out on the market first – but that isn’t an issue since KakaoTalk, Whatsapp, Kik, et al, are enjoying high growth in different markets. Though it is increasingly clear that competition is getting pretty heated up.

Whatsapp is extremely popular in English-speaking nations, which includes Singapore. But in Korea and perhaps even in Japan, KakaoTalk dominates.

しっかりしたユーザーインターフェースで、動きは WhatsappやKikに似ている。最初に発売されたのはどのアプリかよくわからないが、KakaoTalkやWhatsapp、Kikなどが異なる市場で急成長を享受している限りそれは問題ではない。だが競争がとても激化しつつあることが次第に明らかになっている。

Whatsappはシンガポールを含む英語圏で極めて人気がある。しかし、韓国とおそらく日本ではカカオトークが優勢である。

Emoticons are what make KakaoTalk kinda unique, and are apparently popular in Korea and Japan. Whatsapp doesn’t have that feature. But, to be fair, KakaoTalk doesn’t have an option for users to share their location. Some might think that isn’t a useful feature but I learned that it works wonders when you’re trying to let others know where exactly you are.

The rest of the features are pretty much the standard — group-messaging, video, and audio sharing.

KakaoTalk is free for users to download (iTunes link) and use, which explains its high growth. Whatsapp, on the other hand, costs $0.99 to download for iOS.

カカオトークのエモーティコンがちょっとユニークで、韓国や日本で人気がある。Whatsappにはその機能がない。だが、公平のために言うと、カカオトークは居場所を共有する機能を持っていない。あまり役に立つ機能だと思わない人もいるかもしれないが、筆者は自分が正確にどこにいるかを他の人に伝えたいときには、効果てきめんだと思い知った。

他の機能はグループメッセージとビデオ、オーディオの共有などでほとんど標準的である。

カカオトークはダウンロード(iTunesのリンク)が無料で、急成長の原因になっている。一方、WhatsappはiOS用で料金は0.99ドルである。

KakaoTalk has also recently introduced eight new languages, including Chinese (both traditional and simplified), which signals its ambition to break into the Chinese market. Tencent, as one of the A-Fund’s lead investors will surely be of great help to distribute the app in China. (Though, ironically, Tencent has its own group-messaging service, called Weixin).

The Korean app has won much praise too. It was awarded the best messaging app prize on CNET; the title of best Android developer by Google; and also won the Award Brand from K-Pop.

Other messaging apps in Asia include Miliao (which is integrated into the new Chinese smartphone, the Xiaomi M1), Pinch (Singapore), and Jay Chou-backed 31SMS (Taiwan).

China’s “Silicon Valley” Malls Looking to Go Legit

Beijing’s Zhongguancun neighborhood, in the city’s northwest, has long been recognized as the center of its tech industry. Many of China’s largest internet companies make their headquarters in the area, and it’s also home to more than a few start-ups. But to the average consumer, Zhongguancun is probably best known for its several giant electronics malls. Now, the Haidian district government is looking to change that.

北京の中关村地区、その北西部は長い間、ハイテク産業の中心地だと評されてきた。中国最大級のインターネット企業の多くは、この地域に本社を置き、少なからぬ新興企業の所在地でもある。だが中关村は、平均的な消費者には巨大な電子商店街で最もよく知られているようだ。現在、海淀区の政府はそれを変えようとしている。

Like most electronics malls in China, the Zhongguancun shopping centers are multi-floor monstrosities filled with hundreds of small vendors who are often selling a particular brand or multiple brands of a particular product. They are a PC nerd’s fantasy — in one mall, you can probably find twenty different retailers that are just dedicated to selling CPU cooling units, for example — but they’re a branding nightmare, as almost none of the stores are official. In fact, Beijing’s biggest officially branded tech store — the Apple store — is on the other side of the city.

中国の大多数の電子商店街と同様に、中?村のショッピングセンターは何階にも渡る怪物で、大概限定した製品の１つまたは複数ブランドを扱う何百もの小さな商店であふれている。そこはパソコンおたくの夢の世界だ。例えば一つの商店街でCPUの冷却装置を販売している異なる専門店を20箇所も発見できるだろう。しかし、大部分のお店は非公認店なので、ブランドにとっては悪夢である。実のところ、北京最大の公認ブランドのハイテクストアであるアップルストアは街の反対側にある。

In an attempt to quickly cut down on the number of smaller vendors and raise the number of official branded shops, the Haidian district government announced two new policies today. The first offers financial rewards to mall owners for pulling out of retail space and attracting “top quality companies” to move into it. The second offers those companies compensation of up to 5,000,000 RMB (about $780,000) towards the cost of setting up official brand shops in the malls, assuming that the shops they build meet certain specifications.

小規模なショップの数を即座に減らし、公認のブランドショップの数を増やすため、現在海淀区政府は２つの新しい政策を発表した。第一は販売スペースをかき集め、「最高品質の企業」をそこに誘致するよう経済的に商店街のオーナーを支援する。第二は決められた基準を満たし、公認のブランドショップにする費用を最大500万人民元（約78万ドル）まで補償する。

Specifically, to be eligible for the compensation money, shops must be at least 500 square meters in size — way larger than the average small vendor’s shop — and must contain a “product experience center” where potential customers can try out the goods.

具体的に補償金の対象となる資格を得るには、ショップは広さが最低500平方メートル（平均的な小規模ショップより大きい）で、買いに来た顧客が商品を試すことができる「製品体験センター」の設置を義務付けている。

A shift to more branded stores would be a mixed blessing for consumers, who may or may not welcome the chance to buy from official shops. On the one hand, official branded shops are seen as more trustworthy. Their goods aren’t likely to be fake, and returns are generally easier than when dealing with a third-party vendor. On the other hand, though, larger branded shops means fewer choices, and probably higher prices, especially since most branded shops we’ve been to don’t allow haggling, which can save the skilled consumer quite a bit of money in the Zhongguancun malls now (though unskilled hagglers may just as easily find themselves overpaying for everything).

公認ショップで購入するのを喜ぶ消費者と喜ばない消費者は、ブランドショップに移行することでごちゃ混ぜの恩恵を被る。一方で、公認のブランドショップほうがより信頼できると見られている。商品は偽物である可能性が少なく、一般的にサードパーティベンダーを扱うときよりも返品が容易である。しかし他方で、ブランドショップでは選択できる商品が少なくなり、特にほとんどのブランドショップは価格交渉に応じないので価格は高くなる。現在、Zhongguancunの商店街では慣れた顧客は価格交渉しかなり安く購入している（逆に値切ることに慣れていないと、どの商品にも払いすぎている場合が多い）。

Of course, the policies are brand-spankin’ new, and it remains to be see what retailers will jump on the “official store” bandwaagon and try to set up shop in Zhongguancun. But given the massive success of Apple’s branded shop on the other side of the city, and the lucrative compensation offered to companies willing to give it a shot, we’ll be surprised if there aren’t new brand shops popping up like flies in Zhongguancun within a year or two.

もちろん、政策はできたてほやほやで、小売業者は「公認ストア」のバンドワゴン効果に便乗し、Zhongguancunでお店を立ち上げようとしているにすぎないと思われている。しかし、市の反対側にあるAppleのブランドショップが非常に成功し、挑戦したくなる有利な補償が企業に提示されたので、Zhongguancunで1～2年以内に新しいブランドショップが雨後の竹の子のように出現しなければ驚いてしまうだろう。

In other words, if you like haggling with small-time vendors over computer parts, you’d better get your fix now, because in a couple years, those guys will be gone and you’ll be smack-dab in the center of some giant Samsung store’s “product experience center” wondering whatever happened to your favorite CPU cooling unit sellers.

言い換えれば、コンピュータの部品を弱小のベンダーから値切って買いたいなら、今すぐに行った方が良い。2～3年後には、そんなベンダーはどこかに行ってしまい、巨大なサムスンのお店にある「製品体験センター」のど真ん中に居て、大好きなCPUの冷却ユニットの販売業者はどうなったんだろうと思っているに違いないのだから。
