If you want employees to have the power to do their jobs, make decisions on their own, and take control of their work, you have to accept the fact that they're going to make mistakes. As an advocate, you have the job of protecting them and defending their actions (we are not talking here of cheating, lying, stealing, or other character offenses). When they make a decision that was well intentioned but wrong, your job is to point out why what they did was wrong, try to correct it, and defend employees to anyone who is critical or deprecating.
No one likes mistakes. But everyone makes them. So as an advocate, you are to plead the cause, the abilities, and the rationale of the employee. Take the heat.
