■30年続くプロジェクトを目指して——。東京ドームが描く、新規事業創出の未来予想図
山本：今後、東京ドームさまが実現していきたい目標を教えてください。
野村：直近では、年間のアイディア件数を100件集めることが2021年度の目標になります。前身のドリカムプロジェクトは“待ち”の部分が多かったので、今後はこちらから積極的にアプローチして全社的な制度として確立させていきたいですね。

Akagi: This is a little off-topic, but receiving advice from the perspective of a startup entrepreneur was also a great inspiration. Even though we didn't have much experience or know-how regarding new businesses, he taught us how to come up with ideas and the thinking process of entrepreneurs. I think that receiving accurate advice from the perspective of a "wild entrepreneur" that intrapreneurs do not have was a good essence at the stage of formulating mokuMOKU.

赤木：新規事業開発室としては、このプロジェクトを「30年続かせよう！」と意気込んでいます。実は、東京ドームって“初のドーム球場”や“初のジェットコースター”などの日本初をこれまでに何度も獲得してきた会社なんですよ。個人的にはそれを過去の栄光とせず、“日本初”をもう1度手に入れることがひそかな夢で……。TECHFUNDさんのお力を借りながら、今回新たに始動するmokuMOKUをきっかけに会社として前進していくことが中長期的な目標ですね。

赤木：少し話はそれますが、スタートアップの起業家視点でのアドバイスをいただけたのも大きな刺激になりましたね。新規事業に関する経験やノウハウが少ない我々に、アイディアの作り方や起業家さんの思考回路などもあわせて教えてくれました。社内起業家にはない“野生の起業家”の目線で、的確なアドバイスをもらえたことがmokuMOKU策定の段階でいいエッセンスになったと思います。

TECHFUND：本当にシビれますね。弊社が東京ドームさんのアクセラレーションプログラムの設計をお手伝いするなかで、こういうチャレンジングな精神を何度も感じてきました。新規事業開発室のみなさんが常に高い熱量で動いてくださっているので、今後はその熱量をどうやって社内に広げていくのかも考えていきたいですね。

TECHFUND: As you said, we also believe that the stage after an intrapreneur is born is the most important. TECHFUND's strength is that we can closely follow through to the end as each phase of new business development and hypothesis testing moves forward. Since we are a company that is originally in charge of new business development, we are able to provide minimal yet comprehensive support. 野村：mokuMOKUを制度としてうまく運用させることこそが、挑戦させる文化および失敗を許容する文化を社内全体で培う第一歩に繋がると考えています。今回はロゴ作りなどのインナーブランディングにも注力していて、社員にどのようにプロジェクトの魅力を発信していくべきかを試行錯誤してきました。その工夫を風土醸成に繋げていきたいですね。

Nomura: I believe that successfully operating mokuMOKU as a system is the first step in cultivating a culture of challenge and tolerance of failure throughout the company. This time, we focused on inner branding such as creating a logo, and through trial and error, we figured out how to convey the appeal of the project to our employees. I would like to use these ideas to foster a corporate culture.

濱口：これまでは、新規事業開発室ってどこか内々にこもりがちだったというか……。自分達で開発して完結という面が多かったのですが、今後はなるべく社員との接点をもちながらアイディアを集めていきたいです。TECHFUNDさんとお話していると、どんな考えも許容してくれる、受け止めてくれるという心的安全性があって、だからこそ何でもご相談出来たと思っています。

Hamaguchi: Up until now, the New Business Development Office has tended to remain somewhat private... Most of the work was developed and completed by ourselves, but in the future I would like to gather ideas through as much contact as possible with employees. When I talked to TECHFUND, I felt a sense of security that they would accept and accept any ideas I had, and I think that's why I was able to discuss anything with them.

そうしたTECHFUNDさんから吸収した許容する文化を参考に、「あらゆるものがきても受け入れる」という覚悟と柔軟な思考を武器にプロジェクトを運用していきたいですね。

山本：新プロジェクトを確立するにあたって、特に苦労したエピソードがあれば教えてください。

Yamamoto: Please tell us about any particular difficulties you faced when establishing a new project.

濱口：mokuMOKUを全社的に進めたい、という新規事業開発室の方針を社内に提案した段階で、「それって新規事業開発室がやることじゃないの」という意見が挙がったことでしょうか。そのほか、新規事業の定義に関して社内で統一の見解がなかったこともあり、今のプロジェクトを確立させるまでに内容が二転三転していたんです。

Hamaguchi: When you proposed the new business development office's policy to promote mokuMOKU company-wide, some people said, ``Isn't that what the new business development office should do?'' In addition, there was no unified opinion within the company regarding the definition of a new business, so the content changed several times before the current project was established.

赤木：当初は既存事業から染み出した範囲も新規事業として捉えようと考えていたのですが、「それは新規事業創出とは言わないのでは？」という指摘があったりね。悩むことも多かったのですが、細かな部分からプロジェクトの中枢を担う部分まで、なにか変化があったときにはすぐにTECHFUNDさんに相談させてもらっていました。相談するたびに新しい方向性や制度設計、適切な施策を提案してくれたので心強かったです。

TECHFUND：何度もミーティングを重ねながら、今の制度を作っていきましたよね。

東京ドーム（持田）、以下持田：弊社の状況に合わせて進むべき道を提案してくれて。こんなに相談していいのって思うことまで、親身に寄り添ってくださってありがたかったです。
赤木：TECHFUNDさんって絶対「いいね」をくれるんですよね。勝手なイメージですが、コンサルさんに何か提案してもこちらが無理を言ったり、知識が浅いままお話したりするとどうしても否定されるイメージがあって……。

Akagi: TECHFUND always gives us likes. It's just my personal impression, but if you suggest something to a consultant, if you say it's unreasonable or if you don't have much knowledge, you'll inevitably get rejected...

新規事業に関しては理想論でしかお話できない部分も多かったので不安を感じることもあったのですが、TECHFUNDさんは必ずこちら側の提案に肯定的なコメントをくれるんですよ。

When it came to new business, there were many things that I could only talk about in idealistic terms, so I sometimes felt anxious, but TECHFUND always gave me positive comments on my proposals.

濱口：そう！　必ず認めてくれてるから、嬉しくなって突拍子もないアイディアもずっと喋っちゃう（笑）それでも温かく見守ってくれるんですよね。とはいえ、理想論だけで話を進めていくのではなく、こちらの意見は尊重しながらも的確な方向・改善まで導いてくれます。“改善すべき着地点を示してくれながらも、入り口が居心地いい”、そんな絶妙なバランスによって、社内外の垣根を越えたビジネスパートナーとしての関係性を築くことができました。

Hamaguchi: Yes! They always approve of me, so I get happy and keep talking about my crazy ideas (lol).But they still watch over me warmly. However, instead of proceeding with the discussion based only on ideals, they respect our opinions and guide us in the correct direction and improvements. Through this exquisite balance of ``showing us where we need to improve, but also making us feel comfortable from the beginning,'' we were able to build a relationship as a business partner that transcended boundaries both inside and outside the company.

TECHFUND：そう言っていただけて光栄です。どんどんフェーズが進むにつれて当初設計した計画が変化するのは当たり前のことですし、その変化に対応できる施策を打ち出すことこそが、今後mokuMOKUを運用するうえでも最大のキーになると考えています。本プロジェクトをご一緒させていただくようになってから今日までは計画フェーズにいて、ある種“机上の空論”のような部分もあったかと思います。

TECHFUND: I'm honored to hear you say that. It is natural for the originally designed plan to change as the phases progress, and I believe that developing measures that can accommodate these changes will be the key to operating mokuMOKU in the future. From the time we started working on this project until today, we were in the planning phase, and I think there were some parts of it that were a bit of "paper theory."

実際にこれから社内アクセラレーションプログラムを本格稼働させるなかで、社内起業家から集めたアイディアのタネをいかに新規事業に落とし込んでいくか、このステップこそが我々の本来の強みです。新規事業開発室の方々、社内起業家の方々とも連携を取りながらフレキシブルな対応を心がけたいですね。

In fact, as we move into full-scale operation of our in-house acceleration program, our true strength lies in how we can incorporate the seeds of ideas we have gathered from in-house entrepreneurs into new businesses. I would like to be flexible while cooperating with the people in the new business development office and in-house entrepreneurs.

TECHFUND：たしかに、年代やポジションの違う社員だからこそ生まれるプロダクトがありそうですね。
赤木：もともと東京ドームの現場仕事では年齢やポジションを超えて一緒に働く機会が多く、斬新な構成でプロジェクトを動かすケースもしばしば。それこそが今後新規事業開発を進めるうえでも強みになっていくと感じますね。弊社では、バブル時代を経験してきたベテラン社員が今まさに社内のトップクラスで働いています。

TECHFUND: It certainly seems like there are products that can only be created by employees of different ages and positions.
Akagi: Originally, when working on-site at Tokyo Dome, there were many opportunities for people to work together regardless of their age or position, and there were often cases where projects were carried out using innovative structures. I feel that this will become our strength as we move forward with new business development. At our company, veteran employees who have experienced the bubble era are currently working at the top level within the company.

過去の成功体験を知っているからこそ、令和時代に合った核心をつくアイディアを創出できると思っていて。運営側としてそこをうまく活用したチームビルディングを進め、枠にとらわれない“新規事業のタネ”を見つけ出したいです。

■東京ドームの新規事業開発室が感じた、TECHFUNDの強み
山本：新規事業支援を行なっている企業が多数あるなか、TECHFUNDの「ACCEL PROGRAM for BIZ」を導入いただいた決め手があれば教えてください。

I believe that because I know about past successes, I can create core ideas that are appropriate for the Reiwa era. As the management side, I would like to make good use of this to promote team building and find "seeds for new business" that are not bound by frameworks.

■Strengths of TECHFUND as perceived by Tokyo Dome's new business development office
Yamamoto: There are many companies providing support for new businesses, so please tell us if there was a decisive factor in your decision to use TECHFUND's ``ACCEL PROGRAM for BIZ.''

濱口：具体的なコンペティションなどを行ったわけではないのであくまで主観的な意見にはなりますが、やはり最大の決め手は私たちが抱えていた課題に寄り添っていただいたことでしょうか。漠然とした悩みを細かく噛み砕いてくれて、具体策に落とし込んでくれました。
山本：漠然とした悩み、というと？

Hamaguchi: We didn't hold any specific competitions, so this is just a subjective opinion, but I think the biggest deciding factor was that they were very supportive of the issues we were facing. He broke down my vague concerns into details and translated them into concrete plans.
Yamamoto: What do you mean by vague worries?

濱口：新規事業に関しては当然私たち新規事業開発室がメインで担当しているのですが、なかなか全社的なプロジェクトとして推進できないという課題がありました。そのほかにも、「実際に社員から集めたアイディアが新規事業開発に結びつかない」「そもそも東京ドームにとっての新規事業の定義とは？」など、言語化しづらい課題をいくつも抱えていたんです。そんな細かな悩みを全て相談させてもらえる環境を作ってもらえたこと、それらの悩みに一つひとつ真摯に向き合ってくださったことが心底嬉しかったですね。

Hamaguchi: Naturally, our New Business Development Office is primarily in charge of new business, but there was an issue in which we were unable to promote it as a company-wide project. In addition, we were faced with a number of issues that were difficult to put into words, such as ``the ideas we actually collected from employees did not lead to new business development'' and ``what is the definition of new business for Tokyo Dome?'' I was really happy that they were able to create an environment where I could discuss all of my small concerns, and that they were able to seriously address each of my concerns one by one.

赤木：常に具体的事例をもとに説明してくれることも、TECHFUNDさんの魅力だと思いますね。その施策の一歩先をイメージできるような工夫というか。社内アクセラレーションプログラムへの関心や熱意はあるものの経験やノウハウをもっていない我々の視点に立って、抽象論ではなく「このケースでは〇〇ですね」「そうなった場合にはこう進めるのはベストです」と、常に具体的な実例を交えながら話を展開してくれました。

Akagi: I think one of TECHFUND's charms is that they always explain things using concrete examples. It's a way to visualize a step ahead of those measures. From the perspective of those of us who have interest and enthusiasm for in-house acceleration programs but do not have the experience or know-how, instead of thinking in abstract terms, we can say, ``In this case, yes,'' or ``In that case, this is the best way to proceed.'' '', he continued his talk, always using concrete examples.

濱口：反対に、私たちの話って“具体論”が多いんですよね（笑）。やりたいことが山積みだから夢をたくさん語っちゃうというか。でもあえてこちらが話す具体論には抽象的な話を交えて対応してくれて、ラリーをうまく繋いでくれました。そんな柔軟な対応と豊富なノウハウ、実務面での経験数にTECHFUNDさんの価値を感じましたね。

Hamaguchi: On the contrary, our stories tend to be very specific (lol). There are so many things I want to do, so I talk about my dreams a lot. However, he responded to my concrete discussions by adding abstract ideas, and connected the rally well.
